Context
An international operator needed to replace an incumbent catering provider across a 240-berth production facility. Crew satisfaction scores had fallen for three consecutive quarters and food cost per head was drifting well above benchmark.
The challenge
The handover window was 21 days, spanning a live crew change. Any interruption to messing would have triggered a production standdown. The incoming team also had to be fully HUET- and BOSIET-certified and integrated into the operator's permit-to-work system before day one.
What we did
The plan, step by step.
No template. Every line below was written for this site, this headcount and this shift pattern.
- 01
Pre-mobilisation audit of galley assets, cold chain and store layout, with a defect list closed out before takeover.
- 02
Phased crew rotation so incoming WCSS chefs and stewards shadowed one full cycle before assuming control.
- 03
Four-week cycle menu rebuilt from crew insight sessions, with nationality-specific and medical diet streams.
- 04
Local sourcing programme for all fresh categories, cutting freight legs and improving delivery reliability.
Results
What changed on the ground.
Measured against the client's own baseline, reviewed at monthly contract meetings.
“They took over a live galley mid-crew-change and nobody missed a meal. That tells you everything about the planning behind it.”
